How to automate your lead to contract workflow with AI
By Johannes Jäger, CEO & Founder
For most service businesses, the path from a first inquiry to a signed contract is full of repeatable admin: logging the lead, enriching the profile, running the call, writing the proposal, generating the contract, updating the CRM. It is high value work, and most of it sits on the founder and senior people, which slows everything down and creates a single point of failure.
Almost all of it can be automated with AI agents, while the moments that actually need a human stay human. Here is the blueprint.
The two connected flows
It helps to split the journey into two flows on one shared foundation.
Flow A: inbound lead fulfilment (first inquiry to booked call)
- Multichannel capture. Email and website inquiries flow into your CRM automatically, tagged by source and topic.
- Assisted first response. A templated reply with your booking link, drafted to the specific inquiry so the lead can schedule in one step.
- Follow up cadence. If no booking lands, the system creates reminders, capped sensibly, so leads stop slipping.
Flow B: customer acquisition (booked call to signed contract)
- Lead intake and CRM. The booking creates the profile and sets the pipeline stage automatically.
- Call analysis. The call is transcribed and an AI pipeline extracts pain points in the customer's own words, with qualification and scope signals.
- Proposal engine. On brand proposal copy is generated from a pricing input and rendered into your branded template, with a cover email drafted automatically.
- Contract and handoff. Company data flows into a contract that populates itself, then a clean handoff to onboarding once it is signed.
What to keep human
Automation is not about removing people from the relationship. The people steps stay with your team: running the discovery call, setting the price, reviewing and finalising the proposal, and the customer signing. The system drafts and prepares. Your team approves and decides.
The stack underneath
Built right, this is real software on your own stack (typically Next.js, Vercel and Supabase) talking to the tools you already use (a CRM like Pipedrive, scheduling like Calendly, call capture like Recall.ai, document signing like DocuSign) through their APIs, with an AI layer for the analysis, copy and contract generation. You get the source code and a runbook at handover. It is your system, not a rented tool.
The goal is not a system that watches. It is a system that acts, and gets better the more it runs.
The numbers that move first are usually time and consistency: senior people freed from data entry, proposals out the door within a day every time, and the founder bottleneck removed from the process. If your sales process is stuck on a few key people, book a free call and we will scope the build.
Key takeaways
- Most of the lead to contract path is repeatable admin that can be automated.
- Split it into inbound fulfilment and acquisition on one shared CRM foundation.
- Keep the call, the pricing and the final sign off human. Automate everything around them.
- Built right, you own the source code and it runs on your own stack.
